Turned around a failing internal tool—58% of teams had abandoned it—by redesigning the assessment experience for both the software teams completing it and the coaches auditing it. Found that teams abandoned due to inconsistent coaching and unclear value of adoption. Translated the trust breakdown into concrete product workflows for feedback, team questions, development-practice visibility, and cross-team training to make coaching feel more consistent and actionable. Conducted seven coach interviews and a focus group to pressure-test redesign concepts against UX goals and constraints, surfacing a critical edge case (simultaneous assessment edits) that shaped the final design.
